How to approach YouTube product cases
Every case is one move in a single chain: structure the ambiguous question → decompose into a data problem → pick the metric that reflects real value → name the bias and trade-off → land a decision for leadership. YouTube's flavor is specific, and strong answers use its real vocabulary:
- The North Star is (valued) watch time, chosen over clicks because clicks reward clickbait — and watch time itself can be gamed, so it always travels with a satisfaction guardrail ("not interested," surveys, dislikes).
- Decompose blended numbers — Shorts vs long-form, new/casual/regular viewers, region — before theorizing.
- Offline wins don't equal online wins; the live experiment decides.
- The big surfaces are multi-sided (viewers / creators / advertisers), so name the cross-side trade-off.
